500 Hyper-Casual Games Later: What I Actually Learned

I shipped 500 hyper-casual prototypes and games over the last several years. Most of you will never hear about 480 of them. That's not failure — that's the system working as designed.
Here's what nobody tells you when you start.
The Real Math of Hyper-Casual
Out of 500 games, the distribution looked roughly like:
- ~350 killed in concept stage (CPI test failed)
- ~120 killed during retention iteration (D1 < 40% on test markets)
- ~25 reached soft launch
- ~5 went global
- 2-3 became real hits
That's a 0.6% hit rate. If you're not comfortable with that number, hyper-casual is not for you.
CPI is Everything (Until It Isn't)
The first metric that matters is Cost Per Install. A creative that prints $0.30 CPI in the US is gold. $0.50 is a maybe. $0.80+ kills the game before you write a line of gameplay code.
But here's the trap: CPI optimization can mask a fundamentally broken game. A juicy, satisfying ad creative will get installs, but if your D1 retention is 25%, the publisher's UA team won't scale it past test budgets.
Lesson: Build the creative-worthy moment FIRST. Then build the game around it.
Prototyping Speed > Code Quality
In hyper-casual, your first version exists to be killed. Spending two weeks on clean architecture for a prototype is malpractice.
Things I learned the hard way:
- Hardcode everything. Levels, difficulty curves, color palettes — hardcode it all. You'll iterate faster than you can build a tool.
- One scene, one script. Don't split into managers. Don't make abstractions. The prototype either gets killed or rewritten — there's no middle ground.
- Skip object pooling for prototypes. Yes I said it. Pooling adds bugs. Build the proof first, optimize the survivor.
The Retention Wall
CPI gets you on the field. Retention keeps you there.
D1 < 40%: Game is fundamentally broken. Don't iterate, kill it. D1 40-50%: Salvageable. Look at funnel drop-offs in the first 60 seconds. D1 50%+: You have something. Push for D7, then D14. D1 60%+: You have a hit. Now optimize ARPU.
Most prototypes die at D1. Not because the game is bad, but because the first 30 seconds don't communicate the loop. Players quit before they understand what to do.
What Made the Survivors Different
Looking at the games that actually shipped and made money, they shared 4 traits:
1. Zero ramp-up. First action under 5 seconds. No tutorial popup. No story. Tap and play.
2. A "wait what?" moment in the first 30 seconds. Something the player wasn't expecting. The hook in the ad creative needs to deliver in-game by second 20.
3. Predictable difficulty curve with surprise wins. Players want to feel like they're getting better, then occasionally have a "lucky" run that makes them screenshot it.
4. Monetization built into the loop, not bolted on. The best ad placement is the natural pause where the player wants to keep going. If the player is annoyed by your ad, the placement is wrong.
The Industry Shift
Here's what's harder to talk about: pure hyper-casual is dying. CPMs collapsed in 2022, eCPI rose, and Tier-1 markets got saturated.
The survivors moved to hybrid-casual: hyper-casual onboarding + mid-core retention systems. Meta game, progression, soft currency. Match Ages and Crowd Defence are good examples — they hook like hyper, retain like mid-core.
If you're starting today, don't build pure HC. Build hybrid.
What 500 Games Taught Me About Failure
Most of those 500 games failed. And honestly, that's fine. The hyper-casual machine is a portfolio bet — you're not trying to make every game work, you're trying to find the 1-in-200 that does.
The mistake juniors make is taking failure personally. The mistake seniors make is over-optimizing prototypes that should've died last week.
Ship fast. Test honestly. Kill ruthlessly. Repeat.
That's the job.
